Sam Altman declares ‘code red’ to focus on ChatGPT upgrades: report

OpenAI is prioritizing improvements to ChatGPT and postponing other projects, including ad initiatives, according to a report by The Information.

CEO Sam Altman reportedly told staff he was declaring a “code red” to focus resources on upgrading ChatGPT.

The report, which cites an internal memo and a person familiar with the company’s plans, says OpenAI is also testing various ad formats, such as those related to online shopping.

OpenAI has not publicly confirmed it is working on ad sales.

🧠 Food for thought

Implications, context, and why it matters.

ChatGPT’s ad pause reveals monetization priorities amid uncertain engagement

  • OpenAI’s “code red” flags urgency to improve ChatGPT’s core experience without sharing traffic or subscription trends. Halting ad work signals monetization can wait.
  • Trials of shopping formats fit a move toward agentic commerce, where the AI manages research through checkout 1. Ads risk weakening the experience under repair, which could deepen engagement strain 2. OpenAI has not confirmed it is selling media.
  • The pause stands out given the high infrastructure costs to run large models at scale 2. Pushing promotions later suggests retention and product quality outrank near-term cash. Google is already putting ads in AI search 3.

Third-party developers can capture commerce intent during OpenAI’s ad pause

  • For developers building custom GPTs (user-built ChatGPT versions for tasks, distributed via OpenAI’s GPT Store, a marketplace for these bots), the delay opens room to monetize commerce queries with affiliate links in replies before competing formats arrive 4. CJ says publishers in its network cover up to 91% of sources ChatGPT cites for product questions, which puts builders in the trust layer for AI shopping 1.
  • Options include workflow GPTs for product research with embedded links, or bots as lead-gen routing users to paid services 5. Creators should prep for eventual in-house ads with trusted, distinctive content and test attribution beyond click-outs, such as voucher codes 1.
  • The GPT Store still lacks meaningful monetization and data protection 5. Pros should host bots on their sites behind paywalls or subscriptions, not the pending revenue-share program 4.
